Full disclosure: we build custom CRMs, starting from ₹2 lakh for a focused lead CRM and ₹5 lakh for one with a WhatsApp inbox, before GST (our pricing page), and we still point some teams to Zoho. A CRM only pays for itself if your team uses it every day, and sometimes the product that already exists is the one they will use.
This comparison is meant to help you decide without a sales pitch. It covers what Zoho CRM includes, what "custom" really means in 2026, a three-year cost model with the assumptions shown, where Zoho clearly wins, and where a custom build earns its price.
What do you actually get with Zoho CRM?#
Zoho is a Chennai-headquartered software company, and its CRM is a familiar name to many Indian SMBs. It comes in five editions:
List prices billed yearly, from Zoho's pricing page for India (opens in a new tab), read on 9 October 2026. Billed monthly, the same editions cost ₹1,300 to ₹3,200 a user, GST is extra, and prices change, so check before you budget. What those AI features are worth, and what Zoho, HubSpot, Salesforce and Freshworks charge for them, is in our guide to AI in CRM for sales teams.
Beyond the price list, Zoho brings things a custom build takes time to match:
- Local hosting. Zoho runs data centres in India, the UAE and Saudi Arabia (opens in a new tab) (Mumbai and Chennai, Dubai and Abu Dhabi, Riyadh and Jeddah), and your account is placed by the country you sign up from.
- WhatsApp built in. Zoho's WhatsApp Business integration (opens in a new tab) works in the trial and all paid editions.
- An ecosystem. Books, Desk, Campaigns, Analytics and a marketplace of extensions, plus the Zoho One bundle if you want the whole suite.
- Mobile apps, security and updates handled by the vendor.
- A large talent pool. Zoho consultants and admins are easy to find in India.
What does a "custom CRM" mean in 2026?#
"Custom" covers three quite different things, and quotes vary wildly because people mean different ones:
- Built from scratch on a modern web stack with your own database. You own every screen and every table, and nobody charges you per seat.
- Built on an open-source base such as Krayin, SuiteCRM or Twenty. A faster start, but you inherit that product's data model and upgrade path.
- Low-code on a platform such as Zoho Creator. A middle ground, but you are still on per-user licensing and the platform's limits.
Whichever route you take, a real custom CRM should mean three things: it is designed around your stages and hand-offs, your business owns the code and data, and it can be changed without a vendor's permission.
What does a CRM cost over three years, Zoho or custom?#
This is where most comparisons go vague, so here is a worked model with every assumption shown, at 10, 25 and 50 users. Zoho's rows use the list prices above; the custom rows use our own starting prices, our care plan and the planning assumptions of our custom software cost guide. GST is excluded throughout.
The assumptions behind the rows:
- Odoo One App Free is Odoo's plan for one app with unlimited users, on Odoo's India pricing page (opens in a new tab) (read 9 October 2026); here the one app is its CRM.
- Zoho set-up and support assume a partner configures fields, layouts, automations and imports: ₹0.5 to 3 lakh to set up and ₹0.5 to 2 lakh of support at 10 users, ₹1 to 4 lakh and ₹1 to 3 lakh at 25, and an extrapolated ₹1.5 to 5 lakh and ₹1.5 to 4 lakh at 50. These are typical planning ranges for 2026, not quotes.
- A custom CRM costs its build, plus support and changes on our care plan, plus hosting and third-party services at ₹5,000, ₹8,000 and ₹11,000 a month at the three sizes. The care plan starts from ₹10,000 a month before GST (₹1.2 lakh a year) and on larger builds typically runs at 15 to 20% of the build a year, so each row counts whichever is more: the floor on the ₹2 lakh and ₹5 lakh builds, ₹1.2 to 1.4 lakh a year on the ₹7 lakh one. The ₹2 lakh and ₹5 lakh builds are our starting prices; the ₹7 lakh row is the worked example in our cost guide, a CRM with Meta lead ads, a WhatsApp inbox and reports.
What the table shows:
- At 10 users, Zoho CRM Standard and Professional cost less. Their licences (₹2.88 and ₹5.04 lakh over three years) are well below our smallest build's ₹7.40 lakh, and Odoo's free one-app plan beats any custom CRM on licence cost. A custom build rarely makes sense on cost alone for a small team.
- At 25 users, it depends on the plan and the scope. Zoho CRM Standard's licences (₹7.20 lakh) still cost less than our smallest build (₹8.48 lakh). Against Zoho CRM Professional's ₹12.60 lakh, our WhatsApp CRM at its starting price costs less (₹11.48 lakh), but a scope like the ₹7 lakh worked example costs a little more (₹13.48 to 14.08 lakh) and comes in just under Zoho's all-in cost (₹14.60 to 19.60 lakh).
- At 50 users, all three custom rows cost less than Zoho CRM Professional's licences. Against Zoho CRM Standard's licences alone, our builds win only at this size, and only up to about ₹6.5 to 6.8 lakh: the ₹2 lakh and ₹5 lakh builds (₹9.56 and ₹12.56 lakh) come in under its ₹14.40 lakh, and the ₹7 lakh example doesn't.
- Your WhatsApp message fees are the same either way. Meta charges per message whichever software sends it.
- The cheapest option is the one your team uses. An unused CRM at any price is the most expensive line in the table.
Two costs the table can't show: Zoho add-ons and edition upgrades as you grow, and scope creep on a custom project that starts without a clear brief.
At what team size does a custom CRM pay for itself?#
Working backwards gives the most a custom CRM can cost to build and still match three years of each Zoho plan's licences, with its own hosting and support counted; "none" means hosting and our care plan's floor alone cost more than the licences. A partner's set-up fee on the Zoho side would raise every figure:
In plain words: at 10 users, hosting and our care plan alone cost more than Zoho CRM Standard's or Professional's licences, so no build of ours costs less; at 25 users, a custom CRM costs less than Zoho CRM Professional's licences only if it costs under about ₹6.1 lakh to build. If your scope needs more than that, the case for custom has to rest on fit, integrations and ownership, not price.
What if you sell in the UAE?#
Zoho prices its UAE plans in dirhams, and they sit well above its rupee prices: at the FBIL reference rate of ₹26.3477 a dirham (8 October 2026, shown on the Reserve Bank of India's site (opens in a new tab)), CRM Professional's AED 84 is about ₹2,213 a user a month, against ₹1,400 in India. Our UAE price for a CRM with a WhatsApp inbox is a fixed AED 25,000:
Zoho's UAE list prices, billed yearly, from the price data its pricing page loads, read 9 October 2026.
At 10 users, Zoho's Standard and Professional plans stay cheaper, and at 25 users Zoho CRM Standard (AED 45,900) still costs less. Against Zoho CRM Professional, the custom CRM costs AED 53,800 over three years at 25 users against AED 75,600 of licences, so in the Gulf the line moves in custom's favour sooner.
Where does Zoho CRM win?#
Zoho is the better choice more often than custom-CRM builders like to admit:
- You need to be live this month. A configured Zoho account can be running in days or weeks; a custom build takes months.
- Your process is standard. Lead, contact, proposal, won or lost fits B2B services, distributors, agencies, training firms and most trading businesses.
- You have no internal owner for software. Zoho handles hosting, security patches, backups and new features.
- You want the wider suite. If you already use Zoho Books or Desk, the CRM connects to them out of the box.
- Cash is tight. A few thousand rupees a month beats several lakh upfront, and the free edition lets three people try it properly.
- You might change direction. Cancelling a subscription is easier than abandoning a build.
If most of these describe you, start with Zoho. You can always revisit the decision.
Where does a custom CRM win?#
Custom earns its price in a few specific situations:
- Your data doesn't fit a generic pipeline. Real estate has units, site visits and broker claims (see our real estate CRM guide for Kerala builders). Admissions teams in education track counselling sessions, applications, documents and fee instalments. Clinics track appointments and follow-ups. Zoho can model these with custom modules, but at some point you are building a custom CRM inside Zoho and paying per seat for it.
- Many light users. Channel partners, franchisees, field staff or part-time counsellors who need a few screens each make per-seat pricing expensive.
- Heavy integrations. Telephony, Tally or an ERP, property portals, payment gateways and your own apps talking to one lead record.
- Adoption needs a simpler interface. A screen built for a tele-caller in Calicut or a broker in Dubai, with fewer fields, one-tap actions and Malayalam or Arabic labels, gets used. This is as much UI/UX design as engineering.
- Ownership matters. No per-seat price rises, no edition limits, and the CRM can grow into a customer or partner portal.
Which one will your team actually use?#
Adoption, not features, decides whether either option works. Both fail for the same reasons: too many mandatory fields, a slow mobile experience, and managers who still ask for updates on WhatsApp instead of reading the dashboard.
To be fair to Zoho, much of this is fixable there too. Page layouts, role profiles and Canvas views can hide what a user doesn't need. The risk with custom is different: a system built around what the owner wants rather than what the sales team does. The fix is the same in both cases. Prototype with the people who will use it daily, launch with fewer fields than you think you need, and make the manager's weekly review run from the CRM. Our CRM implementation plan sets out those steps week by week, whichever route you choose.
Is there a middle path?#
Often, yes:
- Zoho plus custom extensions. Deluge functions, widgets and APIs can add a specific workflow or integration without leaving Zoho.
- Start on Zoho, move later. Run Zoho for a year, learn what your process really is, then build custom with a much sharper brief. Your data exports cleanly.
- Custom where it matters. A custom partner portal or site-visit app that syncs into Zoho can keep per-seat costs down for light users.
Whichever you pick, the WhatsApp layer works the same way. Our WhatsApp CRM guide covers the API, pricing and routing.
A quick decision checklist#
Frequently asked questions#
Is Zoho CRM good for small businesses in India?#
Yes, for most. It is affordable, supports rupee billing and Indian data hosting, integrates WhatsApp, and has a free edition for up to three users. Small teams with a standard sales process rarely need anything more.
Can we move from Zoho to a custom CRM later?#
Yes. Zoho lets you export modules as files and read data through its APIs. Plan the move properly: map every field, decide what history to keep, and run both systems side by side for a short period before switching off Zoho.
Who owns the code and data in a custom CRM?#
It should be you, but only if the contract says so. Insist on ownership of the source code and database, access to the hosting account, and documentation. Without those, a custom CRM can lock you in harder than any SaaS product.
How long does each take to go live?#
A configured Zoho account typically takes days to a few weeks, depending on data migration and automation. A custom CRM usually takes two to four months for a first version, with improvements released every few weeks after launch.
Is a custom CRM less secure than Zoho?#
Not necessarily, but Zoho's security is the vendor's job, while a custom CRM's security is your build partner's and yours. Ask about hosting, encryption, backups, access roles and audit logs, and how the system will support consent and deletion requests as India's Digital Personal Data Protection Rules (opens in a new tab) phase in.
What to do next#
Write down your stages, lead sources, team size in three years and the integrations you can't live without, then run the checklist above. If it points clearly one way, you have your answer. If it's close, or you'd like a second opinion from people who build both kinds, get in touch and we'll walk through it with you, and tell you if Zoho is the better fit. You can also see how we approach custom CRM development.
Changelog#
- 2026-10-09: Re-read Zoho's prices on 9 October 2026 and rebuilt the cost section at 10, 25 and 50 users, with our own build prices, the break-even build and a dirham table for the UAE.
- 2026-10-09: The custom rows now count our support at our care plan's floor, ₹10,000 a month before GST (AED 500 a month before VAT), wherever 15 to 20% of the build would be less, and the three-year, break-even and dirham tables were recomputed: at 10 users Zoho CRM Standard and Professional cost less than any CRM we build, and at 25 users Zoho CRM Standard costs less than our smallest build.
- 2026-10-11: Linked our week-by-week CRM implementation plan from "Which one will your team actually use?".
